Daily Standups Are a Waste of Time. We Replaced Ours with a Jira Agent.

Priya manages an engineering team of 11, spread across San Francisco, London, Hyderabad, and Sydney. For eight months, she tried to make daily standups work. The only 30-minute window where all four timezones overlapped was 9:30am Pacific, which was 5:30pm in London (people were already checked out), 11pm in Hyderabad (people were in bed), and 4:30am in Sydney (nobody showed up, ever). She rotated the time slot monthly so the pain was distributed equally. Everyone hated every rotation equally.
The standup itself lasted 15-20 minutes. Eleven people giving 60-90 second updates. "Yesterday I worked on the authentication refactor, today I'm continuing the authentication refactor, no blockers." Repeat eleven times. The information density was abysmal. The meeting existed because it had always existed, and nobody had proposed an alternative that their VP would accept as a replacement.
Priya killed the meeting in November. Her team hasn't had a synchronous standup since. Here's what they did instead.
The Problem with Synchronous Standups
I'm not going to pretend this is a nuanced take. Synchronous daily standups are a bad use of time for distributed teams, and they're a mediocre use of time for co-located ones. The original intent -- from the Scrum Guide -- is a 15-minute event for the development team to synchronize and create a plan for the next 24 hours. In practice, standups have become status reporting ceremonies where people talk at each other while half the room checks Slack on their phones.
The math is damning. Eleven engineers in a 20-minute meeting is 220 engineer-minutes per day, or about 18 hours per week. That's more than two full engineering days spent saying "I'm still working on the thing I said I was working on yesterday." Over a year, it's about 900 hours. Priya calculated this and showed it to her VP. "We're spending 900 hours a year on a meeting that could be a Slack message," she said. The VP's response: "Then make it a Slack message."
The distributed team problem makes it worse. When you force a timezone-hostile meeting, you get two failure modes. Either people join resentfully at bad hours and give low-effort updates, or they skip and someone has to chase them down for their status. Priya's team had both. The Sydney contingent skipped more than they attended. The Hyderabad team joined but kept cameras off and gave one-sentence updates. London was fine at 5:30pm but rushed, because people wanted to leave.
The Async Tools That Almost Worked
Before building the agent-based system, Priya tried two purpose-built async standup tools: Geekbot and Standuply. Both follow the same model: a Slack bot asks each team member three questions at a configured time (What did you do yesterday? What are you working on today? Any blockers?), collects the responses, and posts a summary to a channel.
Geekbot was the first attempt. Setup was easy -- install the Slack app, configure the questions, set the schedule per timezone. For the first two weeks, adoption was high. People liked not having a meeting. They filled in their updates during their morning coffee.
By week four, the quality had degraded. Updates became copy-paste jobs. "Working on auth refactor" for six days straight. No detail about what specifically changed, what PRs were open, what was blocked. Three of the eleven engineers started skipping their Geekbot prompts entirely, which meant the daily summary had gaps. Priya could nag them, but nagging people to fill in a form that replaces a meeting they already hated felt like trading one kind of overhead for another.
Standuply had slightly better Jira integration -- it could pull a list of issues assigned to each person and include them in the standup prompt. But the output was still self-reported. The Jira data was decorative, not functional. An engineer could have five issues "In Progress" in Jira, report they're "working on the auth refactor" in Standuply, and nobody would know that three of those five issues hadn't been touched in a week.
The core failure of both tools is the same: they ask humans to report their own status. Humans are bad at this. Not because they're dishonest, but because self-reporting is cognitively expensive. You have to stop what you're doing, reconstruct what you did yesterday (which is harder than it sounds, especially if yesterday was fragmented), predict what you'll do today (which changes by 10am), and compress it into two sentences that are useful to your teammates. Most people do this on autopilot, which produces updates that are accurate but useless.
What We Built Instead
The standup report generator Priya deployed doesn't ask anyone anything. It pulls data from Jira directly: issues transitioned in the last 24 hours, comments added, PRs linked, story points completed, new issues assigned. Then it generates a per-person summary and posts it to the team's Slack channel at 9am in each timezone.
Here's what a typical entry looks like:

Nobody wrote that. The agent assembled it from Jira activity. The information is verifiable -- you can click through to the issues and PRs. It's also honest in a way that self-reporting isn't. If someone didn't touch any tickets yesterday, the summary says "No Jira activity in the last 24 hours." No judgment, no nagging, just data.
The team-level summary at the top is what Priya reads first:
Sprint Day 7 of 10. 13 of 21 story points completed (62%). 3 issues blocked (AUTH-240 waiting on security review, AUTH-244 waiting on staging environment, INFRA-89 waiting on vendor response). 2 issues in review for 3+ days (AUTH-235, AUTH-238). Velocity is on track for sprint goal if blocked items are resolved by Wednesday.
This is the information that a standup is supposed to surface. What's on track, what's blocked, and what needs attention. Before the agent, Priya had to assemble this picture herself by reading individual updates (which were often incomplete), cross-referencing Jira (which took time), and pinging people for clarification (which took more time). Now it shows up in Slack before she opens her laptop.
How People Actually Use the Reports
The biggest shift wasn't the report itself -- it was what disappeared. The "any blockers?" question in standup used to get silence or vague answers. "I might need access to the staging environment, but I'm not sure yet." With the agent report, blockers are surfaced by their Jira status. If an issue has been in "Blocked" for two days, it shows up in the report regardless of whether the engineer remembered to mention it.
Priya's review process takes about 5 minutes each morning. She reads the team summary, checks for blocked items, and takes action on anything stuck. Most days, nothing is stuck. On days when something is, the report gives her enough context to intervene quickly -- she can see what the issue is, who it's assigned to, and what's blocking it, all without asking anyone.
The engineers adapted to the reports within a week. A few of them started keeping their Jira issues more accurate because they knew the report was watching. Not in a surveillance way -- nobody complained about being monitored -- but in a "my Jira board is now my standup update, so I should keep it current" way. Jira hygiene improved as a side effect.
The asynchronous nature fixed the timezone problem entirely. Each timezone gets the report at their local 9am. San Francisco sees what London and Hyderabad did overnight. London sees what Sydney and San Francisco did. Everyone is reading the same information, just offset by timezone. There's no 4:30am meeting. There's no "can you repeat what you said, I was on mute."
What You Lose (and Whether It Matters)
The honest answer is that you lose something when you kill the synchronous standup. You lose the face-to-face (or camera-to-camera) moment where the team sees each other. For co-located teams, this matters. The standup is sometimes the only time the whole team is in the same room, and there's social value in that -- it builds cohesion, it creates a rhythm, it gives people a low-stakes reason to talk.
For Priya's distributed team, this wasn't a real loss. The standup was already a degraded version of the co-located experience. Cameras off, people multitasking, forced small talk across timezones at bad hours. The social bonding wasn't happening. Killing the meeting and replacing it with a weekly 30-minute team retrospective (at a rotating time that's bad for one timezone per month instead of all of them every day) was a better use of synchronous time.
You also lose the ability to ask follow-up questions in real time. In a standup, if someone says "I'm blocked on the API change," you can immediately ask "which API? Have you talked to the backend team?" With an async report, that follow-up happens in a Slack thread, which adds latency. In practice, this hasn't been a problem for Priya's team because the report includes enough context that most follow-up questions answer themselves. And the ones that don't are better suited to a focused Slack conversation than a standup where ten other people are waiting for their turn.
The objection Priya hears most from other managers: "But how do I know people are actually working?" This is the wrong question, and if you're using standup to verify that people are working, you have a trust problem that no meeting format will fix. The agent report shows output and progress, which is what matters. An engineer who's quietly shipping work with no drama shows up in the report as high-activity and on-track. An engineer who's struggling shows up as low-activity or blocked, which is a signal to offer help, not suspicion.
Why Use an Agent For This
Async standup tools like Geekbot and Standuply solve the synchronous meeting problem but introduce a self-reporting problem. People are bad at reporting their own status consistently and accurately, especially when it's a daily chore. An AI agent that reads Jira directly -- using Search Issues to find recent activity, Get Issue for details, and synthesizing the data into a readable report -- produces updates that are more accurate, more complete, and require zero effort from the team.
The bar for whether this works is straightforward: does the team have better visibility into sprint progress and blockers than they did with the meeting? For Priya's team, the answer is yes, unambiguously. The report surfaces information that the standup never did, it does it without taking 220 engineer-minutes per day, and it works across all four timezones without anyone waking up at 4:30am.
